Add-on sourcing, fully operational. You keep the IC.

Prepared for the investment committee and operating partners of a Spanish / Iberian buy-and-build PE platform (illustrative desk: Meridian Capital Partners)

29 October 2026

set2deal is a ready-to-run acquisition service for live platforms. We operate the high-volume add-on band end to end: scored universe, proprietary outreach, intake chase, and analyst-QC packs on your desk. You keep capital, SPA, brand, and investment committee. You buy a desk that ships files — not another inbox of noise.

01What you get

A private partner desk plus a sourcing factory already built for Iberian buy-and-build. You publish a thesis per platform or lane. We run discovery, enrichment, scoring, outreach, document chase, and pack assembly against that thesis. Only analyst-QC packs land in your queue. Your IC decides capital. We never approve deals and never invent financials.

The service is operational on engagement kickoff. What we need from you is ordinary commercial input: thesis criteria, brand rules, a desk owner, and a signed services agreement. Then the factory runs.

  • Thesis as code — must / kill criteria versioned in product; universe re-scores on publish; hard rejects before contact.
  • Factory — continuous discover → enrich → score → outreach → intake → packwright, with audit trails.
  • Proprietary outbound — scored pass-set sequences under your brand rules, into owner intake.
  • Desk — pass, hold, or deep-dive on QC-passed packs only; citations on numeric claims.
  • Controls — kill switch, conflict list, same-day pause; agents may reject, never approve capital.

02The empty band your team cannot staff

Roll-up IRRs are written in bolt-on multiples and cycle time. The companies that compound platform EBITDA — profitable regional SMEs, succession files, bolt-ons under the banker radar — rarely clear a formal sell-side process. Partner calendars are sized for platforms and contested deals. Sell-side retainers do not pencil on small tickets. The volume that matters sits in an empty band.

Hiring one more associate does not fix it. Off-market coverage is continuous labour: map, score, contact, chase, pack, repeat — under a box that protects brand. That is a service line, not a side-of-desk hobby. set2deal is that service line, already productised.

04How a lane goes live

We typically stand up one platform lane first so metrics are clean. Expansion to further lanes is a thesis publish plus capacity confirmation — earned by file quality and cycle time, not by exclusivity theatre on day one.

  1. Kickoff (about two weeks) — Thesis locked in writing and in product. Brand rules. Desk and exception owners. Conflict list. Services agreement signed. Desk accounts live.
  2. Factory open — Universe build, scoring, outreach waves for the lane. Intake refs under your rules.
  3. Packs on desk — Only QC-passed files hit your queue. Weekly readout: replies, calls, packs, IC actions, days-to-decision.
  4. Run and expand — Amend thesis when the box learns. Add lanes when throughput and quality clear your bar. Pause us anytime with the kill switch.

What it measures. Universe killed before outreach

Why you care. Brand protection is real

Owner replies → calls

What it measures. Sequence to conversation

Why you care. Factory is talking to the right people

QC-passed packs / week

What it measures. Files that clear analyst QC

Why you care. Only volume that should cost partner time

IC actions

What it measures. Pass / hold / deep-dive

Why you care. Desk is deciding, not drowning

Days thesis → first pack

What it measures. Rail cycle time

Why you care. Add-on velocity is the product

05Commercial shape (illustrative)

Aligned to outcomes you control. A monthly retainer reserves factory and analyst QC capacity for your lane(s). A success fee applies on closed add-ons originated through the rail. Retainer paid in an engagement year is typically credited against success fees in that year. Binding numbers sit in the services agreement — not in this offer note.

We are not paid for emails sent or raw universe size. Slower owner response or a tighter thesis moves packs toward the low end; a hot succession corridor can run roughly 1.5–2× throughput on the same retainer. Neither case changes who decides capital.

06Built for committees that cannot afford noise

  • Sovereign IC box — your criteria in code; hard reject before outreach.
  • Three hard gates — owner intent, analyst QC, your IC for capital.
  • Citations, not hallucinations — financials from stored signals and owner intake; gaps labelled.
  • Kill switch — pause factory and revoke desk access the same day.
  • Conflict list — names you supply are blocked or escalated before contact.
  • Audit — agent runs, QC decisions, and thesis versions retained per agreement.

These are service controls for a PE client — not conditions for us to “be allowed” to operate. The product does not ship packs without them.

07How to start

  1. Pick the first platform or lane and draft must / kill criteria.
  2. Name desk owner and exception owner.
  3. Confirm brand and outreach rules.
  4. Execute the services agreement (S2D-OA-01) and open desk accounts.
